Asana Implementation- UICCA

Context
UICCA aimed to improve its project management efficiency, collaboration, and visibility across teams. The objective of the project is to implement Asana as a centralized platform to replace scattered tools, reduce inefficiencies, and establish standardized workflows.
Challenge
UICCA faced significant obstacles in managing projects effectively. Work was scattered across emails, spreadsheets, and other tools, leading to inefficiencies and lack of coordination. Teams struggled with limited visibility into progress, inconsistent processes, knowledge gaps, and onboarding challenges for new project participants.
Approach
I led a structured implementation roadmap for Asana that began with business process discovery to map workflows, identify pain points, and define success metrics. A tailored Asana framework was then demonstrated to stakeholders, gathering feedback on usability and reporting structures. We set up projects, templates, automations, and permissions, piloted them with teams, and refined based on feedback. The next phases involve full migration, optimizing dashboards and reports, and conducting extensive training and change management. This includes onboarding materials, Asana champions, and phased adoption to ensure sustainability.
Outcome (Ongoing/Expected)
While the project is still in progress, early pilots have shown significant improvement in visibility and workflow efficiency. Predicted results include a 30–35% improvement in collaboration, a 40% increase in task completion rates, and a 50% reduction in meeting times once full adoption is achieved.
My Role
I am responsible for leading the overall Asana implementation including business process discovery, system design, configuration, piloting, refinement, migration, and change management.
